Headless Commerce Platform

Context

The client needed a storefront that could move fast on merchandising experiments without sacrificing checkout stability. Their monolithic theme workflow slowed release cycles and made cross team ownership difficult.

Scope

I implemented a headless architecture that separated merchandising presentation from commerce operations while keeping platform integrations predictable.

  1. Built product listing and product detail routes with server rendered data fetching.
  2. Implemented cart and checkout handoff flows with strict state synchronization.
  3. Introduced cache aware rendering for high traffic catalog routes.
  4. Established a component system that marketing and engineering could evolve together.

Engineering Decisions

The key decision was to keep most route rendering server first, then layer client interactivity only where it improved conversion. This reduced JavaScript cost and improved initial load performance across mobile sessions.

For data consistency, each storefront mutation path included explicit invalidation boundaries so stock and pricing updates propagated without stale user states.

Outcome

The new platform shipped with stronger Core Web Vitals, cleaner release workflows, and faster iteration for campaign pages. Teams were able to launch merchandising updates in hours rather than days.

Reflection

Headless only pays off when operational ownership is clear. The technical architecture worked because release responsibilities were explicit between marketing, product, and engineering from day one.
